Phase 2 of your Growth Engine wraps this week. This briefing walks the math, the optionality 12–18 months out, the bonuses we're pulling forward from our higher tiers, and the path to the $1M+ ARR target — interactive, so the three of you can play with the numbers yourselves.
Most of the original $55K Growth Engine scope is live or in active build. Alliance is locked. Retail snapshot is half-built. Education snapshot moves into build next with Jan. Domain transfer is the last step — reserved for after full system testing.
Consolidation. Private equity. Producer shortages. AI-enabled competitors. Rising client expectations. Margin pressure. It's not one wave — it's all of them landing at once.
On one side of this, agencies modernize, protect their margins, support their producers, use AI responsibly, and either exit at a stronger valuation or become the agency that acquires others.
On the other side, good agencies — with good people, good clients, and years of hard work behind them — get squeezed because their systems never caught up. Not because they're bad at insurance. Because the game changed.
ICA is one of a small number of agencies we've selected to work with at this level before the window closes.
Every agency we work with falls into one of three avatars. ICA sits cleanly at the Elite Transformation tier — the level where strategic optionality gets installed for whatever comes next.
Calculator pre-loaded with ICA's actual scale: ~$350M premium book, 3% blended commission base. Pick a scenario or drag the sliders. The numbers update live.
Each tier plays a fundamentally different game. Elite improves what ICA already has. Dominator adds new books. Legacy engineers a premium exit multiple. They compound, they don't compete.
Elite gets ICA's house in order — required for either of the others. The higher tiers don't replace Elite. They compound on top of it.
A bonus normally reserved for the Dominator tier — pulled forward to Elite for ICA leadership. Real-time visibility for you, Sam, and Phil. Click through the tabs.
An element pulled forward from our top-tier engagement — your agents get this free at the Elite tier. Sneak-peek access ahead of public launch.
The C-Suite Dashboard and the Coaching Platform aren't generic bonuses. They're elements normally reserved for our Dominator and Legacy tiers — pulled forward to Elite so ICA leadership gets a working taste of both strategic doors before deciding which one to walk through 12–18 months out.
You don't have to pick now. Elite gives you tastes of both — and earns ICA the right to walk through either door.
Each item is built around one principle: the system should keep running when you're not in the room. These are additive to everything already delivered in Phase 2.
Real-time visibility into whole-company operations for you, Sam, and Phil — plus per-agent visibility, daily / weekly briefs, meeting intelligence from your Fathom transcripts, and auto-generated board-ready presentations. Pulled forward from our Dominator tier.
Custom-built platform that complements (doesn't replace) your existing coaching. Free seats for every ICA agent — including agents we've lost contact with. Sneak-peek access ahead of Q3 public launch. Keeps the whole company on the innovation edge across every state.
Our Operations Manager joining quarterly for battle-plan reviews with leadership, running a monthly leadership marketing training open to your team, and available for a monthly business + leadership consulting call.
High-level marketing strategy session, reserved for Elite-tier clients. Direct access on the moves that compound.
Hollywood-level AI clone of Sam as the public face of ICA's content engine. Why this is the most-requested deliverable across every agency we work with: YouTube-anchored evergreen content materially raises overall agency valuation. It builds buyer-facing brand equity, makes ICA look like a category leader during diligence, and pre-qualifies you for either Consolidator deals or premium Legacy-tier exit multiples. This is the lever every consolidator and exit-prep client asks for first.
YouTube channel buildout (1,470 existing subscribers activated), blog distribution layered on the existing 1,980+ posts, social ops, scripted and edited. Evergreen traffic that compounds and survives ownership transitions.
CBS / Fox features, podcast circuit, industry positioning. The kind of authority that pulls deals to you instead of you chasing them.
Already in build right now — Retail → Education → Alliance turned into one compound engine. Every retail client becomes an education prospect. Every education student becomes an alliance candidate. Plus pulled forward from Dominator: a simplified acquisition-ready snapshot with an AI Cold Email Engine that prospects and responds to potential acquisition targets automatically — never needs a human to touch it. Full Dominator buildout (complete custom website system + acquisition operations) unlocks at the $300–500K tier.
Every new Savvy AI Insurance system we build for other agencies — ICA sees it first. Proximity to innovation, not at the back of the line.
We don't stop building until ICA hits $1M+ in new annual recurring revenue across the three departments. Not money back — work continuation. Stronger.
$45K for the foundation lift — $1.25M annual / $10M+ EV over 12–18 months.
This is the floor. Dominator and Legacy compound on top with acquisition multipliers and exit-multiple premiums respectively — different games, different math, both require Elite as the foundation.
"Momentum is cheap. Restart is expensive."
Right now, we are three months into ICA's build, finishing Retail, with Education immediately after. The most efficient and cheapest path into Elite isn't six months from now after we wind down — it's now, while we're already mid-build. Rolling Elite straight onto the active engagement adds weeks of work, not months of restart.
Wait too long, and the math doesn't change — but the timeline doubles and the cost of context-switching is real.
Five seats available at the Elite Transformation tier. Two filled. Three open. One of those can be held for ICA for the next 90 days while you decide.
Slot Hold · 90 Days. If ICA decides to move within the next 90 days, the active build queue picks up Elite immediately after we finalize Education with Jan. Maximum momentum, minimum restart.
Credit Honor · 12 Months + 90-Day Goodwill Extension. Per Section 9 of the signed agreement, the $55K credit honors for 12 months from kickoff. Since the original engagement had intake-form delays on the front end, I'm extending the credit window by an additional 90 days as goodwill — applies to any tier you choose (Elite, Dominator, or Legacy).
Waitlist. After the 90-day slot hold expires, ICA can still upgrade later — the extended credit still honors — but the build queue moves to waitlist. Same math. Different timeline. Higher restart cost.
